Give Champions a Defined Role, Not Just a Title

Being a "super user" means nothing if it isn't attached to clear expectations and some protected time. Define what you're asking of them: peer coaching, testing new configurations, gathering feedback from colleagues, flagging issues before they become systemic. Then build those responsibilities into their workload rather than piling them on top of it. A few distinct groups are worth thinking through separately:

Frontline staff and case workers. Their priority is speed and usability. They are not interested in the system's reporting capabilities or its integration architecture. They want to know that entering a case note is faster than what they were doing before, or at a minimum, not dramatically slower. If they've been told to expect an improvement and they experience friction instead, you've lost them.

Program managers and team leads. They're managing both their own adaptation and their team's. They need earlier access and more preparation time than frontline staff. Ideally, they're using the system in a limited capacity before it goes live for the rest of the team, so they can answer basic questions from a place of genuine experience rather than theoretical familiarity.

Executive directors and senior leadership. Their role during the rollout is not to be power users. It's to be visibly supportive and to protect the implementation from being deprioritized when operational pressures spike, which they will. Leadership that treats the rollout as complete after go-live is signaling, without intending to, that adoption is optional. Data and reporting staff. These are often the employees who can gain the most from a new platform and the ones who bear the most of its configuration burden. Clear role boundaries and a realistic implementation timeline protect the very people most likely to become your strongest advocates.

What "Good Enough" Adoption Actually Looks Like

Organizations often fail their own implementations by setting vague adoption targets and then either declaring premature success or enduring prolonged disappointment.

A more useful frame is to define adoption in stages. In the first 30 days, the goal is not fluency. It's consistent use. Is staff logging into the platform? Are they entering data, even imperfectly? Are critical workflows happening in the system rather than around it? If yes, you're on track.

By 60 days, the goal is competence in core tasks. Your frontline staff should be able to complete intake, update case notes, and pull basic reports without needing to ask for help every time. Champions should be the first point of contact for questions, not your implementation team.

By 90 days, the goal is early confidence. People are developing preferences. They're asking for features, not just reporting problems. A few staff members are using the system in ways you didn't anticipate and demonstrating possibilities for the rest of the team. That's the signal that adoption has taken root.

None of this happens automatically. It requires a change management plan that runs alongside the technical implementation, not after it. Every organization that purchases a case management platform is already making a substantial investment in time, budget, and organizational attention. The additional investment required to do change management well is modest by comparison: a few structured conversations before go-live, a champion network that's built deliberately, a communication plan that's specific rather than generic, and a 90-day engagement model that doesn't end the moment training is complete.

The cost of not making that investment tends to show up 18 months later, when a second round of training is required, when data quality is inconsistent because staff have developed their own workarounds, or when a new hire asks why no one actually uses the system the way it was designed to be used.

Your technology partner has a role to play here, too. Ask any platform vendor not just how they'll configure the system, but how they'll support your change management process. A vendor that treats implementation as purely technical is telling you something important about how they understand the work you do.
